How do you roll up individual goals into department or company goals in M365?

We’re trying to manage goals across teams using Microsoft 365, but the structure gets messy fast. Individual goals live in different places, and it’s hard to see how they connect to department or company-level objectives. With Viva Goals out of the picture, has anyone built a clean way to roll up goals in M365, or is this something better handled with a dedicated OKR/performance tool? (I honestly wouldnt want to use something third party and much rather keep things in MS 365)

Hi, if you want to stay inside Microsoft 365, I would avoid letting goals live in separate personal documents. A single goals list in SharePoint or Microsoft Lists works better because each item can have owner, department, parent goal, status, due date, and review cadence. Then you can surface it in Teams and use Power BI or list views for rollups. It is not as polished as a real OKR tool, but it keeps the structure clear.

We had the same headache after Viva Goals went away. Tried doing it with Planner + Excel for a while and honestly it was a mess. Individual goals in one place, team objectives somewhere else, and no real way to see how they connect without building custom reports. We ended up going with Teamflect, it has proper OKR cascading where individual goals roll up to team and company level objectives. You can see the progress at every level without having to manually aggregate anything. And since it lives inside Teams, people actually update their goals instead of forgetting about them in some separate app.
