IMAP/POP3/SMTP won't work on 365

We have an old SBS2008 with come windows 7/10 clients and office 2010. We would like to switch off SBS (we also have a 2019 DC). The customer asked to spend "less as possible" so we switched off the pop 3 connector, reconfigured outlook on client to use locally POP3 and SMTP but.... On exchange we had a public folder with 15 GB of mail shared between all users... So we tought to buy a 365 license just to manage this as a mail (@user.onmicrosoft.com) but.... Houston... We got a problem... On outlook 2010 we cannot configure directly as exchange... It was a risk, but we had a plan 2, as we did some other times... Imap is the solution.... But IMAP won't work. We tried on outlook 2010, 2013 and 2016. Sometimes we receive a timeout, and most of time "wrong user or password". Obviously, both are right. We tried a lot of configurations, ports, encrytions and so... But nothing. We checked in the admin panel and user panel and IMAP and POP3 are both enables... Modern authentication disabled... Also with thunderbird...

Any hint?
