Formula trouble

I am having trouble getting this formula to populate. I want the totals to equal the number for each letter. For example, if I have three letter "E" on associate one, I want the total for "E" to be six. Please advise.

=COUNTIF(C8:AG8,"*"&AH$7&"*")*INDEX($AN$9:$AN$11,MATCH(AH$7,$AM$9:$AM$11,0))
